Cost Performance Index (CPI) for PMP

The Cost Performance Index (CPI) is a metric used to measure the cost efficiency of a project by comparing the value of work accomplished to the actual cost expended. It shows whether a project is on, over, or under budget, giving project managers the insight they need to keep costs in check.


The CPI is calculated with a simple formula: CPI = EV (Earned Value) / AC (Actual Cost). Earned Value represents the value of work completed and approved at a given point in time, while Actual Cost is the real expenditure incurred to complete that work. To calculate it, first determine the earned value by assessing completed work, then calculate the actual cost by summing project expenditures, and finally divide earned value by actual cost.


Understanding CPI requires familiarity with Earned Value Management (EVM), a technique that integrates scope, schedule, and cost data to objectively assess project performance and forecast future results. When interpreting CPI, a value greater than 1 means the project is performing better than planned and delivering work at a lower cost than expected. A value equal to 1 means the project is exactly on budget. A value below 1 signals a cost overrun that needs attention.


CPI works alongside the Schedule Performance Index (SPI) to give a fuller picture of project health. When both SPI and CPI are above 1, the project is ahead of schedule and under budget. When SPI is above 1 but CPI is below 1, the project is ahead of schedule but experiencing cost overruns. When SPI is below 1 but CPI is above 1, the project is behind schedule but cost-efficient. And when both are below 1, the project faces both schedule delays and cost overruns, requiring immediate corrective action.


Using CPI offers several benefits: it supports early cost control by flagging overruns or savings, provides an objective measure of resource efficiency, helps forecast future cost performance, and informs decisions around resource allocation and budget adjustments. Combined with variance analysis, which compares planned versus actual costs, CPI gives project managers a comprehensive view of cost performance and helps pinpoint exactly where cost control needs to improve.


By understanding the CPI formula, calculating it accurately, and interpreting it alongside SPI, project managers can proactively manage costs, optimize resource use, and improve the likelihood of project success.
